The OKR Review and Scoring Process

As the OKR cycle draws to a close (typically the final week of a quarter), it's time to formally assess your progress against the set Key Results and Objectives. This process provides a clear picture of what was achieved and serves as a crucial input for future planning.

Key Principles of OKR Review and Scoring:

  1. Objectivity: Base scores on the measurable data from your Key Results. Remove personal bias or sentiment.

  2. Honesty: Be realistic about what was achieved. There's no shame in not hitting 100% of a stretch goal. The goal is learning, not just perfect scores.

  3. No Punitive Measures: Reiterate that OKR scores are for learning and alignment, not for individual performance reviews or compensation. This encourages honesty and ambition.

  4. Team-Led: Teams should primarily lead the scoring of their own OKRs, with managers facilitating and providing guidance.

The Scoring Process

For each Key Result (KR) you set, you will assign a final score. A common and effective scoring scale is 0.0 to 1.0 (or 0-100%):

  • 0.0: No progress, or very little achieved.
  • 0.1 - 0.3: Minimal progress. Significant effort exerted, but outcomes were very low.
  • 0.4 - 0.6: Progress was made, but the Key Result was not fully achieved. This often indicates a "stretch" goal that pushes boundaries. A score in this range for an ambitious KR is generally considered a success.
  • 0.7 - 0.9: Strong progress, the Key Result was largely achieved, or near completion. This is a superb outcome.
  • 1.0: Key Result was fully achieved or exceeded. This might indicate the KR wasn't ambitious enough, or the team performed exceptionally well.


How to Calculate Objective Score:

While Key Results are scored individually, Objectives are typically not given a single numeric score. Instead, the Objective's success is assessed qualitatively based on the cumulative scores of its underlying Key Results. If most KRs score well (e.g., in the 0.7-0.9 range for ambitious goals, or 1.0 for committed goals), the Objective is considered achieved.

Steps for Review & Scoring:

  1. Gather Final Data: Collect all relevant data points for each Key Result up to the end of the cycle.

  2. Individual KR Scoring: Each team member or Sub-team responsible for a KR calculates its final score based on the data.

  3. Team Discussion & Consensus: The team reviews all KR scores. Discuss any discrepancies or different interpretations of the data. Agree on the final scores.

  4. Objective Assessment: Discuss whether the Objective was achieved, based on the performance of its KRs. This is a qualitative assessment.

  5. Documentation: Record the final scores and any qualitative comments in your OKR management system.
